Before you commit to a water softener, ask the company to show you the hardness number behind its recommendation. You should be able to connect three things clearly: the untreated water test, the proposed equipment capacity and the initial control settings.

This check matters because a softener is not selected by tank appearance alone. Its performance depends on the conditions entering the unit, how much treated water the household uses and how the control valve is programmed. If the proposal does not document those inputs, you may have difficulty deciding whether the system is suitable or comparing it with another bid.

Start with a test of untreated water

Ask where the sample was collected. It should represent water before any existing softener, filter or other treatment device. A sample from a treated faucet can make the incoming hardness appear lower than it really is.

Request the actual result, not a description such as moderately hard or very hard. Hardness is commonly reported in grains per gallon or milligrams per liter as calcium carbonate. If companies use different units, ask each one to convert its result into the same unit before you compare recommendations.

Also ask whether the test was performed at your home, by a laboratory or from a general water report. A general report can provide useful background, but it may not describe conditions at a particular private well or account for changes inside a plumbing system. The company should explain why its source is appropriate for sizing your equipment.

Find out whether iron affects the recommendation

If the water contains dissolved iron, ask whether the company adjusted the softener recommendation or programming because of it. Do not assume every seller uses the same adjustment method. Request the measured iron result and a plain explanation of how it influenced the proposed system.

Ask whether the softener is expected to handle the iron by itself or whether separate iron treatment is part of the plan. If the company expects the softener to do that work, find out what cleaning or maintenance it recommends and what signs would indicate that the approach is not working.

This is also a good point to discuss manganese, sediment, acidity and other conditions found in the test. A softener is designed primarily for hardness. It should not be presented as a universal solution for every water problem.

Ask how household demand was estimated

The seller should document the number of people the system is intended to serve and explain how water use was estimated. Mention regular guests, shared living arrangements or other predictable demands that differ from a simple occupant count.

Ask whether the proposal accounts for simultaneous use. The number of bathrooms, large tubs, multiple showers and high-flow fixtures can affect the service flow the equipment must handle. This is different from the total amount of hardness the softener can remove between regenerations.

If the household size is likely to change, ask whether the programming can be adjusted without replacing the whole unit. You do not need an oversized system for every imaginable situation, but you should understand how flexible the proposed equipment is.

Separate tank size from usable capacity

Sales materials may emphasize a large capacity number without explaining the salt setting used to reach it. Ask for the amount of treatment resin in the unit, the usable capacity at the proposed salt dose and the expected regeneration frequency under your household assumptions.

These numbers should fit together. A higher advertised capacity is not automatically the better choice if achieving it requires substantially more salt during every regeneration. Ask the company to explain the operating setting it recommends, not merely the largest number associated with the equipment.

Also confirm whether regeneration is triggered by metered water use, a fixed schedule or a combination of both. A metered valve can respond to actual demand, but it still needs accurate hardness and capacity settings.

Request the proposed control settings in writing

Before installation, ask the seller to list the starting hardness setting, capacity setting, salt dose and any reserve allowance. If the control valve uses different terms, have the installer identify the equivalent settings.

Find out who will program the valve and how you can verify the settings after installation. Ask for an owner manual or a simple settings sheet that stays with the equipment. This gives you a reference if a power interruption, service visit or accidental button press changes the programming later.

Ask what follow-up is included. A useful answer should explain when the company will check treated-water hardness, how it will respond if the household runs out of soft water and whether adjustments are included or billed separately.

Compare explanations, not just equipment labels

When reviewing multiple proposals, place the core assumptions side by side:

Untreated hardness result
Iron result and any adjustment
Number of household users
Expected service flow
Amount of resin
Usable capacity at the proposed salt dose
Regeneration trigger
Expected regeneration frequency
Initial control settings
Included follow-up and adjustments

If two companies recommend different systems, ask each one to explain the difference using these inputs. A clear recommendation should be traceable. Statements such as this is what we normally install or bigger is better do not tell you whether the system fits your water and household.

Do not approve the proposal until these questions are answered

What untreated hardness number are you using?

Where was the sample collected, and was it taken before existing treatment?

Were iron or other water conditions included in the recommendation?

How many people and what level of water demand did you assume?

What usable capacity will the system have at its proposed salt setting?

How often should it regenerate under those assumptions?

What settings will be entered during installation?

How will performance be checked and corrected if the initial settings are wrong?

You do not need to calculate the system yourself. You do need enough information to see that the recommendation came from your water conditions and household needs. If a seller will not provide the test results and operating assumptions behind the proposal, get those answers before you sign or pay.
